Not Deciding Is Still a Decision

By Alan Branagh

It is 3:48 in the morning.

Nothing has gone wrong. The business is trading, the team is capable and tomorrow's diary is full. Yet you are awake, and you know exactly why. There is a decision you have been carrying for months. You have discussed it, considered it and put it back on the shelf more than once, and each time there was a good reason to wait.

In the meeting it sounded perfectly sensible. "We are not ready to decide that yet." Heads nodded, and the conversation moved on to something more pressing.

What nobody said is that the business had just made a decision. Not deciding is still a decision. It is simply the one nobody remembers making.

It may be a senior person who is no longer right for what comes next, a market you keep meaning to enter, an investment, a succession, or the future of the business itself. Whatever it is, the business does not stand still while you wait. It keeps travelling, circling the same question, and quietly heading somewhere you did not choose.

From the outside, that looks like stability. From the inside, it feels like being becalmed: the effort still going in, and very little real progress. That is what wakes people at 3:48. Not a crisis. The quiet knowledge that something important is waiting, and that the waiting is itself a choice.

I spent ten years on the sell side of mergers and acquisitions, and I saw what happens when that waiting finally runs out. Capable owners found that the moment had arrived before they had, and that years of postponement had already narrowed the choice in front of them.

Pilots rehearse in simulators. Athletes practise the moments that matter most long before they arrive. Leaders often meet their most consequential decisions completely cold, under pressure, with the noise at its loudest. That is not a failure of intelligence. It is a failure of practice, and that kind of practice rarely happens inside the business you are running. Sometimes you need a different room, away from the noise, where you can see what is really happening and work through the decision properly.

Every day the choice waits, the weight of it travels with you. It is there in the meeting where it is postponed once more, at 3:48 when it quietly returns, and in the particular solitude of being the one person who knows it has not yet been made.

Greater Performance does not always begin with doing more. Sometimes it begins with finally making the decision you have been carrying.

Not deciding is still a decision. The only question is whether it is yours.
